Solve three of the four and the rollout still stalls. An agent that iterates fast without control is one nobody will let near a payment. Lock it down so hard that it stops iterating and it freezes at week-one quality.
How do you structure AI messaging across a hotel group?
Model the organization before you build anything.
Brand gives you consistency on paper. In practice every property differs, and because these are physical, fixed-location businesses, the differences usually are not optional. Staffing norms, vendor availability, and regulations vary by region, sometimes by continent.
Every property also runs its own patchwork. Front desk, housekeeping, F&B, and guest messaging each sit on a different tool. The PMS holds availability and nothing else. Multiply that by department and by property and a portfolio has hundreds of variants, each of which would need its own build.
Step one is to consolidate within a property. Collapse those four workflows into one operating model instead of four disconnected tools.
Step two is deciding what layer each decision lives at.
Organization the group or parent operating company

Each brand can run as its own workspace, with the organization above it and its properties inside it. One guest agent per brand carries the persona and the SOPs for every hotel flying that flag. The property layer holds the differences that are real, and it can pull them from the PMS or from wherever the group already keeps that information.
A brand-level change reaches every hotel under that flag without touching what each property set locally. Adding the eleventh hotel to a brand means adding a property, not building an eleventh agent.
None of it requires migrating off your PMS or point solutions. The agents call into what you already run.
Get the layers wrong and the other three problems get worse in the same move. Iteration becomes editing every config by hand, and rollout becomes a separate project per property.
How do you iterate without breaking the portfolio?
Agents are never finished, and the portfolio is what makes that expensive.
The escalation default is what makes iteration safe to start with. When the agent does not have the answer in the knowledge base, or does not have a tool that can do what the guest is asking, it hands the conversation to your team instead of guessing. Every handoff is a gap with a name on it. Somebody reads what the agent could not handle, teaches it, and the automation rate climbs from there.
That somebody is an agent manager: the person who owns an agent's behavior. What it knows, what it is allowed to do, when it escalates, and what changes after the week's escalations. One person can own agent behavior across a dozen properties, so the group stops adding headcount to add hotels.
When a property changes something locally, that change stays visible as drift. An agent manager reviews drift weekly, or in real time when something is urgent. When the same drift shows up across several properties, the template is wrong. Fix the default once instead of patching six configs.

How do you sequence the rollout?
Prove it on a single hotel. Fill out the rest of that brand. Then deliberately span every hotel type (select-service, full-service, upscale, serviced apartments) before going portfolio-wide.
Each phase de-risks the next. Because proven configs get reused instead of rebuilt, each hotel costs less to bring up than the one before it, as long as the scope holds steady. Widen the scope and the clock resets for that phase.
What a 55-hotel rollout actually looked like
An ASX-listed operator running 55 hotels under 10 brands across Australia and New Zealand, plus a set of fragmented call centers. Portfolio-wide in 24 weeks.
Phase 1, three weeks. One hotel, one brand, one service tier. Select-service, so the scope was front desk questions and converting inquiries into bookings, with few tools to connect. Bring in the channels, connect the PMS, write that brand's guardrails and SOPs. Three weeks of working escalations got the agent to 85% automation, which was the bar to move on.
Phase 1.5, three weeks. The rest of that brand. Same workspace, more properties. The guest agent did not change. Only the property layer did.
Phase 2, six weeks. Four brands, chosen to span select-service, full-service, and upscale rather than to go down the list. 24 hotels live. This is the phase that produced the playbook, because the config proven on the first select-service brand got copied to the next one and adjusted instead of designed again.
Phase 3, twelve weeks. The remaining six brands, all 55 hotels, and the call centers.
Per-hotel setup time was lowest in phase 2, once the playbook existed and the properties still resembled each other. Phase 3 ran slower per hotel because it carried the call center consolidation on top of the remaining brands.

How do you keep control after the rollout?
At portfolio scale, 99% is not a passing grade. A rule that holds 99 times out of 100 still breaks somewhere in the group every day, and somebody has to find it and undo it.
Sensitive actions like payments start in approval-only mode. Each approval becomes a trace that validates and tunes the agent. Only when the approval rate sits near 100% does that action flip to autopilot, so nothing goes hands-off until it has earned it.
Three things have to stay visible across the portfolio, or the group is running on trust:
- What the agent did and why
- Where each property diverged from its brand template
- What escalated, and whether anybody closed the gap
Where do the gains land?
GOP is the easiest sell, because it is the number operators are graded on. It comes from less duplicate effort, faster cycle times on guest response and folio reconciliation, and less per-property SaaS sprawl. Cutting duplicate back-office work frees staff for the judgment calls that need a person, or lets the same team cover more properties without adding heads.
Consistency is the less obvious win. A human-run process degrades with turnover, because whatever the last person was not taught gets lost. A configured agent holds the performance you set it to. The check-in script a new hire half-remembers is the same script the agent runs on its four-hundredth conversation.
Rollout speed is the third. Pushing a proven template beats configuring each property from scratch, which means more properties live per year for an operator and an earlier exit for an owner.
Who still has to say yes?
A hotel runs three separate P&Ls under one guest experience, and none of them can greenlight alone. Conduit runs inside teams at Hilton, Marriott, Nobu, and Fairmont properties, and the sequence below is how those approvals usually go.
The owner cares about NOI and EBITDA, and sees efficiency only after the fee stack takes its cut. The operator is graded on GOP, so labor savings and throughput land there first. The brand protects standards and revenue, because franchise fees track revenue more than operating profit.
That structure sets the approval sequence: operator first, then the brand, which needs to see that the guest-experience standard holds across every property flying its flag, and finally the owner, who needs the NOI math after fees.
