OTA Commission vs AI Agent Bookings: The Real Cost Math
OTA vs Agent Cost Math
Commission on a $1,000 stay, by channel

An OTA booking costs a hotel around 15% of the stay on Booking.com (the rate sits in each property's contract), an Airbnb host on the single fee pays 15.5%, and Vrbo charges about 8%. An AI agent booking costs whatever the rail behind the agent charges. If the agent books through an OTA, you pay the OTA's commission. If it books through your own engine, you pay no channel commission today, only your booking engine and payment fees.
I wrote this to test the claim that AI agents will kill OTA commissions. When I traced how the agents book, the cost to a property depended far more on whose checkout the agent used than on the agent. Every figure below links to its source. I read all of them on October 8, 2026.
How much does an OTA booking cost a hotel in 2026?
Booking.com commission averages around 15% of the booking value, with a range of 10% to 25% depending on market and property type, according to Guesty's breakdown of Booking.com fees for property managers (June 2025, updated May 2026). Programs add to that. Guesty notes that properties in the Genius program offer Genius members a discount, typically 10% to 20%, on top of the commission. Booking.com does not publish a rate card, so your real number is in your extranet. At the group level, Booking Holdings kept 14.5% of the $186.1 billion it booked in 2025 as revenue, per its FY2025 10-K. Expedia Group's revenue margin was 12.3% on $119.6 billion of gross bookings, per its FY2025 10-K. Those group rates blend hotels, flights, cars and ads, so I use them only as a sanity check on the hotel commission.
What do Airbnb and Vrbo charge hosts?
Airbnb charges most hosts on its single fee 15.5% of the booking (14% to 16% for most others), and the Airbnb help center says the single fee is mandatory for hosts who use property management software and for hotels, and that Airbnb is "transitioning all home hosts" to it. Hosts still on the split fee pay 3%, with the guest paying a separate fee. Vrbo's host page lists a 5% commission plus a 3% payment processing fee on each booking, so about 8% in total. I covered the Airbnb side in more detail in how much Airbnb takes from hosts.
Where does the OTA commission go?
A large share of OTA revenue goes back into marketing. Booking Holdings spent $8.19 billion on marketing in 2025, which is 30.4% of its revenue and 4.4% of gross bookings, according to its FY2025 10-K. The filing says most of that is performance marketing, mainly on search engines, affiliates, meta-search and social. Expedia spent $7.35 billion on direct selling and marketing, 49.9% of revenue, mostly traffic generation from search engines, per its 10-K. At the two largest OTAs, roughly 30% to 50% of every revenue dollar pays for finding the traveller. That traffic cost is what an AI agent could replace if travellers start their search with one.
How much does an AI agent booking cost a hotel?
An AI agent booking costs a hotel whatever the merchant of record behind the agent charges, because the agents I looked at do not sell rooms themselves. In Google's AI Mode hotel booking, launched in the US in August 2026, the hotel or OTA "still charges the card, sends the confirmation, and offers support," and the launch partners include Booking.com, Expedia, Hotels.com, Priceline and Trip.com alongside Marriott, Hilton, IHG, Wyndham and Choice (Skift, August 27, 2026). Meta's Muse books hotels by opening a browser on consumer travel sites (Travelers Today, September 11, 2026). If that site is an OTA, the OTA's commission applies in full. If the agent lands on your own booking engine, your cost is your engine and payment fees.
Is there a free direct channel agents can use today?
Google's free booking links are the closest thing to a free direct channel, because Google says "there's no cost for clicks on free booking links" in its Hotel Center help. A property gets them by sending rates and availability to Google, usually through its booking engine or reservation system acting as a connectivity partner. The links send the guest to your booking page, and they put your own rate next to the OTAs' rates in Google's hotel results. Google also stopped letting hotels add rates by hand in Business Profile from July 30, 2025, per a Hotel Center announcement, so you need a connected partner now.
Will AI agents start charging hotels commission?
No AI agent platform has published a hotel commission rate that I could find, but two signals suggest fees may come. Skift reported in September 2026 that Hilton CIO Michael Leidinger expects personal agents to become commissionable channels, and that Meta has said it will eventually charge for transactions through Muse (Skift, September 29, 2026). The OTAs are also paying to be inside the assistants. Expedia CEO Ariane Gorin said Expedia was "an early adopter of ChatGPT's latest ad product" (Q2 2026 call), and Booking CFO Ewout Steenbergen said Booking is "part of the test group of OpenAI for CPC" (Q2 2026 call). I would plan on the agent channel getting more expensive once it carries real volume.
What does the cost math look like on a $1,000 stay?
On a $1,000 stay, the host-side fee is about $150 on Booking.com, $155 on Airbnb's single fee, $30 on Airbnb's split fee (where the guest pays a separate fee) and about $80 on Vrbo. A booking that reaches your own engine through a free Google link carries no click cost. The table uses the published or commonly cited rates above. It leaves out payment processing on direct bookings and your booking engine subscription, because those vary by vendor and I do not have a source-backed number for them.
| Channel behind the booking | Fee basis | Fee on a $1,000 stay | Source |
|---|---|---|---|
| Booking.com | ~15% average, 10-25% by market and property type | ~$150 | Guesty |
| Airbnb single fee (host-only) | 15.5% for most hosts | $155 | Airbnb help |
| Airbnb split fee | 3% host fee, guest pays separately | $30 to the host side | Airbnb help |
| Vrbo pay-per-booking | 5% commission + 3% processing | $80 | Vrbo host page |
| AI agent via an OTA (AI Mode partner, Muse on an OTA site) | The OTA's commission | Same as the OTA row | Skift |
| AI agent or Google link to your own engine | No click cost on free booking links | $0 in channel fees, plus your engine and payment costs | Google Hotel Center |
Do OTA bookings cost more after the booking too?
OTA bookings cancel about twice as often as direct ones at independent hotels, which raises their real cost. Cloudbeds' 2026 State of Independent Hotels report, based on 90 million bookings in 180 countries, found a 21.8% cancellation rate on OTA bookings against 10.6% for direct bookings, and OTAs supplied 63.4% of independent hotel bookings in 2025 (Asian Hospitality, March 29, 2026). A cancelled room has to be sold again, often through the same channel and at the same commission, so the cost of filling that night goes up. Cancellation rate is the number I would add to any commission comparison before deciding a channel is "cheap".
How big is the AI agent channel right now?
The AI agent channel is still small enough that it should not change your 2026 distribution budget. Booking CFO Ewout Steenbergen said traffic from LLMs is "still significantly below 1% of our room nights" (Q2 2026 call, August 4, 2026). Expedia's Ariane Gorin said "agentic traffic remains small, it's a promising channel with high purchase consideration" (Q2 2026 call). Both companies also list AI agents as a competitive risk in their 10-Ks. Booking's filing says "AI agents may further evolve into full-service booking platforms, increasing competitive pressure and disintermediating OTCs." I wrote up the wider evidence in Will AI Agents Replace Booking.com?, and how each assistant completes a booking in How AI Agents Book Hotels in 2026.
What should a property do with this math today?
A property should make its own rate reachable by agents at zero channel cost and keep OTAs for the demand they create. First, connect your booking engine to Google so free booking links show your rate. Second, keep rates, fees and policies identical across your site and every OTA, because agents compare them side by side. Third, answer pre-booking questions fast on every channel, since an agent or guest who cannot get an answer from you is more likely to book where the answer already is. The third one is the work my company, Conduit, does: AI agents that answer guest messages and calls for hotels and rentals. We do not take bookings or commission, and our plans are priced per unit per month on our pricing page.
FAQ
Commission rates sit in private contracts and agent fees are not published yet, so each answer below gives the best public figure and links the page it came from. Every page was read on October 8, 2026, and the Airbnb and Vrbo figures come from those platforms' own help and host pages.
What is the average OTA commission for hotels?
The average Booking.com commission is commonly cited at around 15%, with a range of about 10% to 25% by market and property type (Guesty). Booking.com does not publish a rate list, so check your own contract.
Do AI agents like ChatGPT or Google charge hotels a commission?
Google charges no click cost on free hotel booking links, and I could not find a published commission rate for agent bookings as of October 8, 2026. When the agent books through an OTA, the OTA's commission applies. Hilton's CIO expects personal agents to become commissionable channels (Skift).
Is an AI agent booking a direct booking?
An AI agent booking is direct only when the agent completes it on the property's own booking engine or brand site. In Google AI Mode the hotel or the OTA stays the merchant of record, so the same agent can produce either kind of booking (Skift).
How much does Airbnb charge hosts in 2026?
Airbnb charges most hosts on the single fee 15.5% of the booking, and 3% on the older split fee. The single fee is mandatory for hosts using property management software, and Airbnb is moving all home hosts to it (Airbnb help).
How much does Vrbo charge hosts?
Vrbo charges a 5% commission plus a 3% payment processing fee per booking, about 8% in total, according to its host page.
What share of bookings come from AI agents today?
AI agents drive a very small share of bookings today. Booking Holdings said LLM traffic is "significantly below 1%" of its room nights in August 2026, and Expedia called agentic traffic "small" (Booking call, Expedia call).
How can a hotel get bookings from Google without paying commission?
A hotel can get commission-free bookings from Google through free booking links, which have no click cost. You send rates and availability to Google Hotel Center, usually through your booking engine or reservation system (Google Hotel Center help).
